IT Project Timelines: What Affects Them and How to Stay on Track

"When will it be ready?" is one of the first questions any client asks. Unfortunately, many IT projects finish later than planned, and slow programmers are far from always to blame. We look at what the development timeline depends on, how it is estimated and what the client can do to keep the project from dragging on.

Why an exact deadline cannot be named right away

Development is every time the creation of something new. Even similar projects differ in business rules, integrations and users. That is why a serious contractor at the first meeting names not a date but an approximate range, and narrows it as the requirements are clarified. If a firm date is promised on the very first call, the estimate was most likely made superficially.

What affects development time

Scope and complexity of the work

The more functions, screens, roles and reports, the longer the work takes. But it is not only the quantity that matters but also the complexity: a simple list is one thing, while prices that depend on the customer, discounts and debt tracking are something else entirely.

Platforms

Do you need only a web version, or also Android and iOS apps? Each additional platform increases the amount of development and testing. In mobile app development projects there is also publication and review in the app stores, which is time that does not depend on the contractor.

Integrations

Connecting payment services, accounting software, SMS and delivery services is a frequent source of unexpected delays. Documentation, test access or contracts have to be awaited from a third party.

Design

Working from a ready-made template is faster, while a unique design needs a separate stage and approvals. Repeated reworking of mockups also stretches the timeline.

Data migration

Moving old Excel files, another program's database or paper records is often forgotten in the plan. If the data is a mess, cleaning it is a separate job.

Client-side factors

The most underestimated factor:

  • answers to questions and decisions are delayed;
  • texts, photos and price lists are not handed over on time;
  • several managers give different instructions;
  • interim results are not reviewed on time.

Changing requirements

New ideas along the way are normal, but every change affects the plan, especially if an already finished part has to be redone.

Factors and what the client can do

Factor Effect on timeline What the client can do
Vague requirements More rework and waiting Set aside time for analysis, approve the TS
Many functions at once The scope grows Set priorities, split into stages
Integrations Waiting on a third party Get access and documents in advance
Content delays The launch shifts Prepare texts and photos in parallel
Many approvers Decisions drag on Appoint one responsible person
Frequent changes Rework of finished parts Collect changes for the next stage

How timelines are estimated

A professional estimate usually looks like this:

  1. The requirements are broken down into separate tasks.
  2. For each task an optimistic and a realistic estimate are given.
  3. Time for testing, fixes and launch is allowed for separately.
  4. For unknown parts (a new integration, complex calculations) a reserve is added.
  5. The total is given as a range and refined after the TS is approved.

If an offer shows no time for testing and no reserve, the deadline is most likely too optimistic.

How to keep an IT project on schedule

  • Split into small stages. At the end of each there is a working result, so a delay is visible at once.
  • Shrink the first version. For example, in a CRM system project, customers and orders are launched first, and complex reports are moved to the next stage.
  • Appoint one responsible person. They answer questions and make decisions.
  • Agree on feedback deadlines. Set aside specific time for reviewing interim results.
  • Hold regular meetings. A short weekly call catches problems while they are small.
  • Put changes in writing. Each new requirement is approved together with its effect on timeline and price.
  • Prepare content in parallel. While development is under way, collect texts, photos and data.

Can the timeline be shortened

It can, and there are several honest ways to do it without losing quality:

  • Reduce the scope. Removing secondary functions from the first version is the most effective method.
  • Use ready-made components. For standard parts such as authorization, payments and notifications, proven solutions save time.
  • Take a ready-made design system. Instead of drawing every screen from scratch, ready-made elements in a consistent style are used.
  • Work in parallel. If the requirements are clear enough, design, the server side and content preparation go on at the same time.

But cutting testing or skipping acceptance does not speed up a project; it only postpones problems: bugs will surface after launch, in front of customers and employees. Fixing them at that point is noticeably more expensive.

Signs that a project is falling behind

Be on guard if interim results are not shown, answers to questions slow down, the "almost ready" status lasts suspiciously long and testing is being cut. At such a moment, talk openly and revise the plan; changing priorities is almost always more useful than trying to hide a delay.

Frequently asked questions

Will the project go faster if more programmers are added?

Not always. Bringing new people into a project and coordinating them also takes time, and some tasks cannot be done in parallel.

Why is the timeline given as a range and not an exact date?

Because not all details are known at the start. As the requirements are approved, the estimate is refined and dates are fixed stage by stage.

What should I do if development deadlines are missed?

First find out the cause: the contractor, the client or a third party. Then revise the plan; questions of responsibility should be spelled out in the contract in advance.

UFLEX is an IT team from Namangan. We divide the project into stages, show the result of each on a test server and talk openly in advance about risks to the timeline. We build websites, mobile apps, Telegram bots, CRM/ERP, and inventory and POS systems, host them on a server and support them, and work remotely with clients from Tashkent and other cities. To estimate the timeline and stages of your project, leave a request or message us on Telegram.
